Depends which icing
If you want to do normal icing or buttercream here are the instructions
These can both cover 12 small fairy/cup cakes or a 20cm cake.
These are instructions from the back of Tate+Lyle Icing sugar and from my own experience
Buttercream Icing75g of butter175g Icing Sugar
1 tbsp milk
Put the butter into a bowl then sift in the icing sugar and beat them together until they have started to mix in together. Once this happens add the milk and beat until the texture of the icing is thick and if you tilt the bowl to one side, the icing moves but super slowly. If it moves faster than super slowly, add a bit more icing sugar to get the mixture thickened.
Glacé Icing225g Icing sugar2-3 tbsp water
Sift the icing sugar into a bowl and slowly beat in the water to give a smooth icing. Make your you use it straight away

It can. But other ingredients (like sugar and egg whites) can also make icing hard. It really just depends on the mix and specific ingredients in that type of icing.
One thing that can make icing crack is not enough moisture in the icing.
You would not add any color to black to make grey icing, and once enough black coloring is added to reach a truly black icing, the only way to lighten it to grey would be to mix a tiny bit of the black icing into a great deal of white icing. The proper way to make grey icing is to simply add a very few drops of black to white icing to obtain the desired shade of grey.
icing sugar about a teaspoon of butter and boiling water - different amounts of sugar and water for different consistencies (thickness's) and amount of icing of course and add some cocoa for chocolate icing and an essence for flavoured icing although i find icing to be sweet enough!
